Me [25M] and my gf [25F] overcommitted to a trip with my friend [25M] and his gf [25F]

I'm gonna keep the finer details of this vague for privacy reasons. Basically I had the idea in September to do a climbing trip with a friend of mine and I suggested we just book a couple days off and take a cheap flight to a popular climbing destination and spend 4-5 days there camping and climbing every day. He was keen on the idea, but didn't like the destination much. He suggested a more exotic area, further away and harder to get to. I made the mistake to idly agree to it, thinking I'd get things figured out in the future. He was to go for 2 weeks with his gf, and my gf and I are to link up with them for a week during this time.

The problem was that I already had a 2 week trip booked with my gf. I wasn't worried about getting the time off work - my boss is very flexible. It's more financial than anything, and I also don't like the idea of how much the flights are going to cost for only a week of travel. Very first world problem, I know. I'm struggling with how to tell him I probably can't go? My gf has already told me today she realised it won't work for her, and after thinking hard about it, I'm in the same boat.

TL;DR : told my friend my gf and I would join and him and his gf for a trip but we have realised we have over reached and likely can't do it. Not sure how to tell him.
